You Don’t Need to Be a Billion-Dollar Dealer to Build a High-Performing F&I Department

The announcement that MarineMax will be acquired by Safe Harbor, a Blackstone Infrastructure portfolio company, is big news for our industry. There will be plenty of discussion about consolidation, leadership, manufacturers, marinas and what this means for the future of marine retail. But for privately owned boat dealers, I think there is another question worth asking:


Are we maximizing the business we already have?


You may not have the scale, resources or buying power of a billion-dollar organization; and you don't need to. One of the greatest opportunities available to an independent dealership is already sitting inside every boat transaction: a professionally developed F&I/Business Office. When F&I is treated as more than paperwork at the end of the sale, it can help a dealership:


  • Increase revenue without selling another boat

  • Capture financing opportunities that may otherwise be missed

  • Consistently offer customers valuable protection options

  • Strengthen compliance and documentation

  • Improve the handoff from Sales to F&I

  • Create a more professional and consistent closing experience

  • Build stronger lender relationships

  • Better understand and track the profitability of every transaction


In an industry experiencing continued consolidation, independent does not have to mean small in capability. In fact, privately owned dealers have advantages that large organizations often work very hard to recreate: personal relationships, local reputation, flexibility, faster decision-making and customers who have been doing business with the same people for generations. The opportunity is to pair those advantages with the processes and discipline of a larger organization.


That means 100% turnover to F&I.


It means having a defined deal flow.


It means measuring finance penetration and F&I profit.


It means presenting protections consistently.


It means having compliance procedures that are followed on every transaction, not just when someone remembers.


And it means developing Business Managers who understand that their role isn't simply to "get the paperwork done." They are responsible for protecting the dealership, creating additional profitability and delivering an exceptional final experience for the customer.


What This Looks Like Inside an Independent Dealership


When I talk about developing F&I, I'm not speaking hypothetically. I've had the opportunity to see firsthand what can happen when independent dealers invest in their people, processes and Business Office.


At one Florida dealership, the Business Manager left unexpectedly and there was no one trained to step into the position. Rather than looking outside the organization, we identified an opportunity to develop their existing Title Clerk. I helped train and transition her into the Business Manager role, and within six months, the dealership increased its F&I revenue by approximately $400,000.


At a dealership in the Midwest, financing had historically been handled through an outside broker. We spent approximately three months developing their internal process and preparing the team while they continued working with the broker. Once they were ready, they brought F&I in-house. In their first year, the dealership improved its F&I performance by 168%.


But F&I development isn't always about increasing revenue...


Another dealer came to me after an audit uncovered compliance concerns within their F&I operation. We quickly worked together to establish procedures, documentation and accountability so the dealership could operate with greater consistency and confidence going forward.


Those are three very different dealerships with three very different needs. And that's exactly the point. For one dealer, the opportunity was developing someone already within the organization. For another, it was bringing a major profit center in-house. For another, it was reducing risk and establishing compliant procedures.


A strong F&I department isn't just about how much additional revenue you can generate. It's also about creating a better customer experience, reducing unnecessary headaches for ownership and management, developing your people, protecting the dealership, and building processes that don't depend on one person knowing how everything works.


As consolidation continues across the marine industry, I believe that's where independent dealers should focus. You don't have to become a large corporate organization to operate with structure, consistency and accountability.

You can preserve what makes an independent dealership special while building a Business Office that performs like the sophisticated profit center it should be.


The MarineMax/Safe Harbor transaction may change the landscape of our industry. But privately owned dealers don't need to wait to see what happens next. There is an opportunity right now to look inward and ask:


If we sold the exact same number of boats next year, how much stronger could our dealership become simply by improving what happens after the customer says yes?


That is a conversation worth having.
